Are upgrades necessary?

I am currently working on retooling my daemon army partly so I can fit in some of the new plastics among other things. There were also a lot of units I wanted left out and in looking at my lists I used up a lot of points on upgrades. I can qualify some of the upgrades that would be given to a unit champion (ie transfixing gaze). I have found that instruments are largely not that usable and some of the upgrades questionable as well. I am wondering what is considered worthwhile and what isn't. I'm questioning icons for the most part as at points per squad they eat up points very quickly. Are there any overall worthless upgrades to the units that just don't work. I'm cranking out new lists and testing them using math and theory but am just wondering is there anything that is actually necessary?

The only upgrades i ever use are for the bloddcrushers, for wound allocation and a couple of icons army wide. I used to give a horror unit the changelling but since it never worked i desided to drop it as well. That is just me of course but i don't find any other upgrades worth taking.

Might for fiends and bolts for horrors may work as point fillers though.

I have to say that in my experience, limited though it may be, Icons are the thing that is needed. The other upgrades I only add after I have fleshed out the force and have some points to spend. I like to take 3 Icons in 1850. I put 2 in one wave, the preferred wave, and 1 in the other as a back up option if the dice get fickle. This way I am sure to have at least an icon.

 

Mind you I play Mono Nurgle, so some of the other upgrades might be better for the other God specific units. I have full intention of adding in some Khorne at some point and might be tempted to add some upgrades to help with wound allocation as well.
